Abstract | 随着贸易冲突、新冠疫情、体育赛事延期等突发性事件的频现,全球电视市场的竞争愈加白热化,中国电视企业面临的行业形势也更加不容乐观。TCL电子控股有限公司(以下简称TCL电子)作为中国传统的电视制造企业,同样面临着残酷的市场竞争环境,公司亟需在新产品开发环节做出变革,以应对日趋恶化的行业风险。本文以TCL电子跨部门的新产品开发人员为研究对象,通过分析新产品开发过程中存在的问题,结合国内外相关理论研究及实践经验,优化新产品开发人员的绩效管理体系,提升跨部门团队运作效率,加快新产品开发速度,提高新产品竞争力,最终支撑企业在激烈的市场竞争中实现未来的战略目标。
本文通过文献研究、访谈、问卷调查等形式,对TCL电子新产品开发现状及新产品开发人员的绩效管理现状进行调查研究,根据对调研数据汇总和分析的结果,发现新产品开发人员绩效管理体系中存在的问题,主要体现在岗位职责设计不合理、绩效考核指标制定不科学、绩效管理流程不严谨、激励效果不明显等方面,并对造成这类问题的原因进行综合分析。在问题及原因诊断分析的基础上,以公司战略规划为切入点,运用平衡计分卡、关键绩效指标、PDCA管理环及360度全视角评估等绩效管理工具,对新产品开发人员的岗位职责、绩效指标体系、绩效管理流程、绩效结果应用及激励机制等方面进行优化设计,得到一套完整的基于跨部门协作的新产品开发人员的绩效管理体系优化方案。最后,为了确保优化之后的方案能够顺利推广实施,基于TCL电子公司的实际情况,给出具体的实施步骤和保障措施。
本文旨在通过对TCL电子新产品开发人员绩效管理体系的优化研究,能够在理论和实践上为国内同行企业在新产品开发人员的绩效管理领域提供一些有益的借鉴,尤其是在提高跨部门团队协作效率方面。 |
Other Abstract | With the frequent occurrence of sudden incidents such as trade conflicts, COVID-19 and postponement ofsports events, the competition in the global TV market is becoming increasingly fierce,and the industry situation faced by Chinese TV enterprises is also more not optimistic. TCL electronics Holdings Limited (hereinafter referred to as TCL Electronics), as a traditional TV manufacturer in China, is also facing a cruel market competition environment. The company urgently needs to make changes in the development of new products to cope with the worsening industry risks. This paper takes the cross department new product developers of TCL electronics as the study object. By analyzing the problems existing in the process of the new product development, combining with the relevant theoretical research and the practical experience of domestic and overseas , this paper optimizes the performance management system of the new product developers, improves the operation efficiency of cross department teams, speeds up the development of new products, and improves the competitiveness of new products, so as to support the enterprise to realize the future strategic goal in the fierce market competition.
Through literature study, interview, questionnaire survey and other forms, this paper investigates the present situation of the new product development and the performance management of the new product developers in TCL electronics. According to the results of the summary and analysis for the survey data, the problems existing in the performance management system of the new product developers are found, such as unreasonable post responsibility design, unscientific performance evaluation index formulation, imprecise performance management process and weak incentive effect, and the causes of such problems are comprehensively analyzed. Based on the diagnosis and analysis of the problems and causes, taking the company's strategic planning as the breakthrough point, the balanced scorecard, key performance indicators, PDCA management ring and 360 degree comprehensive evaluation and other performance management tools are applied to optimize the new product developers'post responsibilities, performance index system, performance management process, performance results application and incentive mechanism and so on, and get a complete set of the performance management system optimization scheme for the new product developers based on the cross department collaboration. Finally, in order to ensure that the optimized scheme can be successfully applied, the specific implementation steps and safeguard measures are given on the basis of the actual situation of TCL electronics.
The purpose of this paper is to study on the optimization of the performance management system for the new product developers of TCL Electronics, which can provide some useful references for domestic peer enterprises in the field of the performance management of the new product developers in theory and practice, especially in improving the efficiency of the cross department team’s collaboration. |
